Background

The university had invested in Signavio as a tool for facilitating business change but required assistance in modelling its Human Resources processes. This modelling was crucial to identify current pain points and opportunities for improvement. The inadequate operational efficiency of the university posed a significant risk, highlighting the urgent need for a thorough process analysis and optimisation.

Challenge

The university’s recruitment cycle faced significant challenges due to system issues and inefficient processes, necessitating extensive manual effort and often resulting in duplication. These inefficiencies led to candidate attrition, delayed start dates, and student timetabling issues.

Moreover, numerous knowledge siloes existed both within and between the HR and IT departments, causing frequent miscommunication and misunderstandings. There was a pressing need for a single source of truth to streamline operations and improve communication.

Approach

Enfuse Group conducted process drafting and review individual sessions with the stakeholders involved to ensure we truly understood each process. As a result, we modelled and documented 16 processes based on stakeholder feedback.

During this process, we identified 26 pain points and addressed 92% of these by creating 9 improvement work packages. These work packages provide the base to operationalise improvement ideas, and co-ordinated the implementation of these changes. Based on our experience we prioritised them based on their effort and impact.

Finally, we ran a process analysis and a process improvement workshop with stakeholders to align everyone on recommended process changes.

Impact

Modelling the 16 recruitment processes clarified roles, tasks, and responsibilities for the teams involved. By prioritising and simulating 3 key recruitment processes in their 'as-is' and 'to-be' states, we demonstrated a 58% reduction in costs and a 55% reduction in resource consumption, significantly highlighting the impact of the improvements.
