Background
A global organisation set out to implement a complex new ESG data platform to help improve data management, restore trust in data and reduce data visibility gaps within the business.
Challenge
Due to the complexity and scale of the implementation, many stakeholders/end users were involved with the project and had to be engaged correctly to manage their expectations well. The project ran for 4 months without any change management leading to poor communication and engagement with stakeholders and end users. This resulted in the project receiving criticism on lack of communications and poor stakeholder engagement processes.
Approach
Clear Vision: We began by focusing on the current messaging around the project's mission and vision, and its intended outcomes. Utilising the Enfuse Change Management Framework, we took a step back to define a clearer and simplified vision and mission for the project. This became our "north star," consistently referenced to keep the project aligned and focused.
Measurable Success: Recognising the need for clear success metrics, we used the ADKAR model to create Critical Success Factors and Key Performance Indicators (KPIs) aligned with both the project outcomes and the overall business strategy. This allowed us to measure the project's impact and success accurately at its conclusion.
Engaged Stakeholders: We developed a comprehensive stakeholder engagement plan. This involved identifying and analysing all stakeholders impacted by the project, grouping them by function, business area, attitude to change, influence, and engagement level. This approach enabled us to tailor communications and interactions effectively, ensuring better management of stakeholder expectations.
Efficient Communication: With a clear understanding of our stakeholders, we developed relevant forums and communication channels, such as Steerco meetings, bi-weekly calls, and super user calls. This streamlined communication and reduced the number of weekly meetings required for the project, saving valuable time.
Milestone Rollouts: Finally, we crafted detailed communication plans for key milestone rollouts. Each plan specified the key message, target audience, delivery method, and feedback loop or point of contact for any queries from stakeholders. This ensured clear and effective communication throughout the project's lifecycle.
